For most small businesses in India, n8n is the better long-term choice over Zapier — it's cheaper once your automation volume grows, it can be self-hosted for data privacy, and it handles WhatsApp and multi-step AI workflows more naturally. Zapier still has a place for very simple, single-step automations, but I stopped recommending it as the default a while back. Here's the actual comparison, not the marketing version.
The core difference: pricing model
Zapier charges per "task" — every time a zap runs a step, that's a task, and your monthly quota fills up fast once you're automating more than a handful of inquiries a day. n8n's cloud plan prices by workflow executions, and self-hosted n8n is free beyond your own server cost. For a clinic getting 30-50 WhatsApp inquiries a day, that difference adds up to real money within a few months.
| n8n | Zapier | |
|---|---|---|
| Pricing model | Per execution / free self-hosted | Per task, climbs fast |
| Self-hosting | Yes — full data control | No — cloud only |
| WhatsApp support | Native/webhook-friendly | Limited, needs add-ons |
| AI agent nodes | Built-in, flexible | Basic, less flexible |
| Learning curve | Steeper | Easier for 1-step zaps |
| Best for | Multi-step, WhatsApp, AI workflows | Very simple single-step tasks |
Why n8n fits India-based small businesses specifically
Two things matter a lot here that Zapier doesn't handle well: WhatsApp and cost predictability. Most inquiries for clinics, shops, and service businesses in India come through WhatsApp, not email or a form. n8n connects to the WhatsApp Business API and webhooks far more naturally than Zapier's bolt-on integrations. And because n8n can be self-hosted, the monthly cost doesn't scale up every time inquiry volume grows — which matters when you're trying to budget a fixed automation cost, not a variable one.
Where Zapier still makes sense
- A single, one-off automation you'll set up yourself in 10 minutes (e.g. new email → add to Google Sheet)
- You're not comfortable with any technical setup and want the absolute simplest interface
- You're only ever going to run a handful of tasks a month, so the pricing ceiling never matters
Where n8n wins for a growing business
- Anything involving WhatsApp — auto-replies, routing, follow-ups
- Multi-step workflows: lead comes in → qualify → book → follow up
- An AI agent that needs to reason over your own business data
- Data privacy matters (clinics, healthcare, anything with customer records)
- You want to own the workflow long-term instead of renting it monthly
I use n8n for almost everything I build now, including the automation layer behind the pediatric EMR case study. It's the same reasoning: self-hosted control, WhatsApp-first, and room to add AI reasoning later without switching tools.
What this actually costs to set up
Neither tool is "free" once you count the time to build a working automation properly — error handling, testing, and making sure a failed step doesn't just silently disappear. See the full breakdown in what AI automation actually costs for a small business in India. As a rough guide, a single n8n workflow build typically runs ₹15,000-₹30,000 done properly, and then costs very little to run monthly since you're not paying per-task.
What I'd actually recommend
If you're testing the water with one very simple automation and don't want to think about hosting, start with Zapier's free tier. But if WhatsApp is your main inquiry channel — which it is for most businesses I work with in India — skip straight to n8n. The setup takes a bit more work upfront, but you won't hit a pricing wall six months in when your business (and your inquiry volume) grows.
